The objective of this work is to design an improvement plan that allows to reduce the final waste generated in the process of manufacturing pallets, this in order to give greater use to the raw material. Currently the level of waste is 29%, which generates loss in the company of approximately 50 million per month. To solve the problem we begin with the documentation and understanding about the production process of the company. A diagnosis is made to help finding the main causes of the problem, which was related to the difficulty that the company would have if it decides to process surpluses in its main line. The main causes were analyzed with the 5w + 2H (help to establish intervention plans), with this they could consider different solutions to the problem. The proposals were evaluated using the hierarchical analysis process (AHP, for its acronym in English), which is one of the most used tools for multicriteria decisions. The AHP method is based on ratings that weigh whether one aspect is more or less relevant than another. To make the ratings, some impacts were established, which represented the evaluated aspects. The final solution proposal was based on the creation of a new product that would be processed in a new line exclusively for leftovers. To carry out this solution, it was necessary to locate machinery, production programming, product design and classification using the 5s tool. With the implementation of the best one, a waste reduction of 60% was obtained (from 29% to 11%) the remainder during the first month, which generated a net income of $ 13,808,042 with what was previously a loss of raw material. |
